Sort the leads that never booked by age and by where they stopped before you contact any of them. Call every lead under 14 days old today, give leads 15 to 90 days old a short follow-up sequence, treat anything older than 90 days as a reactivation list, and suppress opt-outs and wrong fits. The order matters more than the message.
The short answer from LeadsNow AI: Leads that never booked are several different groups, and the fastest bookings are in the newest ones: work leads under 14 days old today, run a short sequence on those 15 to 90 days old, and treat older records as a reactivation list. On LeadsNow’s own record (no window or sample disclosed), reactivation campaigns book 4.4% of dormant leads into qualified calls on average, so the old pile is worth working, just not first.

Leads that never booked, at a glance
- Not an emergency: the old pile has been quiet for months. The urgent part is the fresh leads joining it this week.
- Next 24 hours, free: suppress opt-outs, export the list, and call every lead under 14 days old nobody has spoken to.
- The Never-Booked Sort: seven piles by age and last action, each with its own next step.
- Which pile first: in the worked example, fresh leads return about 0.6 bookings per hour of follow-up; 15-to-90-day leads worked by hand about 0.24.
- Stop it recurring: the Close-Reason Rule, under which no lead leaves follow-up without a reason and a next date.
What is actually happening when hundreds of leads never booked?
A list of leads that never booked is not one group. Twelve months of ads for a clinic, coach or trades business leaves a mix: people nobody reached, people who talked and stalled, people who went quiet mid-conversation, people who said “not now”, wrong fits, opt-outs and bad numbers, and records too old to follow up in the usual way. Each needs a different action. One blast to all of them treats a lead from last Tuesday the same as one from last year, and wastes the good ones.
“Never booked” is also rarely “never buying”. For business buyers, Ehrenberg-Bass Institute research for the LinkedIn B2B Institute estimates only about 5% are in the market for a given service in a given quarter. A lead that did not book in March may simply not have been ready in March.
How it works
How to work a list of leads that never booked
Export and suppress
Export every never-booked lead with dates and status, and remove opt-outs before anything is sent.
Sort into seven piles
Group leads by age and the last thing they did, from fresh and never reached to older than 90 days.
Work the fastest piles
Call leads under 14 days old today, then start sequences for the 15-to-90-day piles.
Close with a reason
Give every lead that leaves follow-up a close reason and a next date so the pile stops growing.

Is a pile of leads that never booked urgent?
The old part of the pile is not urgent. Leads that have been silent for six months will be about as reachable next week as today, so there is no reason to rush a message to them tonight.
The fresh part is urgent, because enquiries decay in hours, not months. In a 2011 Harvard Business Review study of 1.25 million leads at 42 US companies, firms that tried to contact a lead within an hour were nearly seven times as likely to qualify it as firms that tried even an hour later, and more than 60 times as likely as firms that waited 24 hours or longer. The data is from 2011; the direction has not changed. The quotable line: a never-booked list is only urgent at its newest end.

What to do in the next 24 hours
None of this costs anything or needs outside help.
- Check today’s leads are being contacted. If new enquiries are still waiting hours for a reply, the pile grows while you sort it. Fix that first; see speed-to-lead automation.
- Export every lead that never booked with created date, source, last outbound attempt, last inbound reply, status and any opt-out flag.
- Suppress opt-outs and do-not-contact records before anything is sent. This is the one step you cannot undo later.
- Call every lead under 14 days old that has had no two-way conversation. Phone first, a short text if there is no answer.
The Never-Booked Sort: what to do with each pile
The Never-Booked Sort puts each lead that did not book into one of seven piles by its age and the last thing it did, then gives each pile one next step. Several piles already have a full method on another page; this table tells you which.
| Pile | How to spot it in the export | Next step | Full method |
|---|---|---|---|
| 1. Fresh, never reached | Under 14 days old; no inbound reply | Call today, then five attempts across call and text within seven days | Booking rate guide |
| 2. Fresh, talked but did not book | Under 14 days old; a reply or call logged; no booking | Offer a smaller step: two specific times or a 10-minute call-back | Calendar link vs call-back |
| 3. Went quiet mid-conversation | Last inbound reply 15 to 90 days ago | Pick up from their last action, on a fixed timeline | Following up leads who ghosted |
| 4. Never replied at all | 15 to 90 days old; no inbound reply ever | One useful message on a channel not yet tried | Why leads don’t reply to SMS |
| 5. “Not now”, with a timeframe | A note with a month or event | A dated task for that week, and nothing before it | This page |
| 6. Older than 90 days | Created over 90 days ago; never booked | A reactivation campaign with a new reason to talk | Database reactivation |
| 7. Wrong fit, opted out, bad number, duplicate | Status, notes or bounce | Suppress from sales follow-up; opt-outs permanently | CRM data hygiene |
Count each pile before you work any of them. The counts tell you where the hours will go, which is the next decision.

Which pile first? Bookings per hour of follow-up
Work the piles in order of bookings per hour, not size. No public benchmark exists for booking rates by pile, so the example below uses assumption bands you should replace with your own; the only non-assumed rates are LeadsNow’s reactivation figures, noted in the table.
The example: a business with 600 leads that never booked from 12 months of ads, of which 60 go straight to pile 7. Minutes per lead are assumptions: 20 for pile 1 (several call attempts), 15 for piles 2 to 5 (about five touches at three minutes), and 6 for pile 6, because the first reactivation message is sent in batches and human time goes only on replies.
| Pile | Leads | Hours | Booking rate (low / mid / high) | Bookings (low / mid / high) | Bookings per hour (mid) |
|---|---|---|---|---|---|
| 1. Fresh, never reached | 40 | 13.3 | 10% / 20% / 30% | 4 / 8 / 12 | 0.60 |
| 2. Fresh, talked | 25 | 6.3 | 10% / 15% / 25% | 2.5 / 3.8 / 6.3 | 0.60 |
| 3 to 5. 15 to 90 days | 135 | 33.8 | 3% / 6% / 10% | 4.1 / 8.1 / 13.5 | 0.24 |
| 6. Older than 90 days | 340 | 34.0 | 2% / 4.4% / 8.9% | 6.8 / 15.0 / 30.3 | 0.44 |
| Total | 540 | 87.3 | 17.4 / 34.8 / 62.0 | 0.40 |
For pile 6, 2% is an assumption; 4.4% is LeadsNow’s reactivation average and 8.9% its peak campaign, our own record with no window or sample disclosed, not an industry benchmark. They are what our own campaigns returned, not a forecast for a first batch you send yourself, so plan on the low band until your day-7 count replaces it. Every other rate is an assumption.
Three things follow. The fresh piles return the most per hour and are the smallest, so they go first. The old pile produces the most bookings in total, but only if the first touch is batched rather than hand-typed. And the 15-to-90-day piles, worked by hand, return the least per hour: give them a scheduled sequence rather than a person’s afternoons. About 87 hours is more than two working weeks for one person, which is the real cost of the list.
What to do in the next 7 days
- Days 1 and 2: sort the export into the seven piles with two date columns (days since created, days since last inbound reply) and one status column.
- Days 2 and 3: start piles 2, 3 and 4 on their sequences, with the late touches scheduled so they cannot slip.
- Days 3 to 6: write one reactivation message with a new reason to talk (a new date, offer or answer) and send pile 6 in batches no bigger than you can answer within the hour.
- Day 7: count bookings by pile and compare with the bands above. Replace the assumptions with your own rates before you plan the next month.
If pile 6 runs into thousands of records, the method changes; see what to do with a database of 50,000 leads making no money.
The Close-Reason Rule: stop the pile growing again
The Close-Reason Rule: no lead leaves active follow-up without one of six reasons and, where it applies, a next date. The pile you just sorted exists because leads left follow-up silently.
- Booked.
- Not now, with the month to come back.
- Went quiet, with the date of the last reply.
- Never reached after the full cadence.
- Wrong fit, with why.
- Opted out.
Report one number weekly: leads older than 14 days with no booking and no close reason. The target is zero. When that number is zero, next year’s never-booked list arrives already sorted.
When should you hand never-booked leads to someone else?
Hand it over when the list is several hundred records and growing every month, fresh leads are not being reached the same day, and nobody has the 80-plus hours the sort and follow-up take. That is where a done-for-you, pay-per-result service beats doing it yourself: the work is high-volume and time-sensitive, and you pay on results rather than for hours.
Do it yourself if the list is under about 200 records, or you have a setter with spare hours: the Never-Booked Sort and a spreadsheet are enough, and the only cost is discipline.
The facts about LeadsNow, plainly: we book calls using AI calling, SMS and DM follow-up, including old and never-booked leads. You pay on results: a revenue share, a fee per appointment, or a mix of both. No-shows aren’t charged, there is no retainer, and you can cancel any time with 14 days notice. Our record is 50,769+ AI-booked sales appointments since 2017. See our AI appointment setting service or database reactivation services.
Frequently asked questions
What should I do with old leads that didn’t convert?
Sort them by age and last action before contacting anyone. Call leads under 14 days old today, run a short sequence on leads 15 to 90 days old, treat anything older than 90 days as a reactivation list, and suppress opt-outs, duplicates and wrong fits.
Can I text leads who never booked a call?
Only if you have a lawful basis, and the rules differ by country. In Australia, the ACMA says you cannot send an electronic message to ask for consent. In the UK, the ICO says the soft opt-in covers an existing customer who bought (or negotiated to buy) a similar product, with an opt-out offered when you collected their details and in every message, and it does not apply to prospective customers. In the US, see our TCPA guide. This is general information, not legal advice.
Should I delete leads that never booked?
Delete duplicates and suppress opt-outs and bad numbers. Keep the rest: a lead that did not book months ago is a reactivation record you have already paid for, not a dead one.
How long before a lead that never booked is dead?
On this page, 90 days is where follow-up stops and reactivation starts, not where a lead dies. Ehrenberg-Bass Institute research estimates only about 5% of business buyers are in the market for a given service in a given quarter, so many leads were simply not ready yet.
Should I buy more leads before working the ones I have?
Usually not. Fresh leads that nobody reached return the most bookings per hour of any pile, and they are already paid for. Work them, then judge whether the ads need more spend.
