A sales funnel is six conversion rates multiplied together, and each rate is a different job done by a different kind of specialist. Hiring before you know which rate is low is how operators end up paying an ads agency to fix a problem that starts after the lead arrives.

Count each stage for one cohort of leads that is old enough to have finished its journey, using the same date range for every stage:

  1. Lead volume: leads per month and cost per lead.
  2. Enquiry rate: enquiries ÷ landing-page visitors.
  3. Contact rate: leads reached in a two-way conversation ÷ leads.
  4. Booking rate: calls booked ÷ leads contacted.

Worked example: one funnel, four possible fixers

This worked example shows why the stage with the most headroom, not the lowest-looking percentage, decides who to hire. Every input is an assumption for a high-ticket service business; replace each with your own counts. Baseline: 1,000 leads a month, 45% contacted, 30% of contacted booked, 70% of booked held, 25% of held closed, $6,000 per sale.

Baseline: 1,000 × 0.45 × 0.30 × 0.70 × 0.25 = 23.6 sales, or $141,750 a month. Now fix one stage at a time to an assumed target:

In this funnel the contact stage has the most headroom, so the first hire is whoever answers leads, not a closer. Two cautions. The targets are assumptions; if your contact rate is already 85%, the same table points somewhere else. And the fixes overlap rather than multiply cleanly, because better contact also changes who reaches the calendar. Fix one stage, re-measure the cohort, then decide the next hire.

Who should fix their sales funnel themselves?

Fix the funnel yourself when the weak stage needs a process change rather than ongoing labour. Three common cases:

  • Show rate is the leak: a confirmation text, a reminder the day before and one an hour before are a one-afternoon build in most CRMs. The guide to booked calls that don’t show covers the sequence.
  • Contact rate is the leak, but volume is low: under about 100 leads a month (our rule of thumb), one person with a same-hour call-back rule usually fixes it.
  • The cohort is too small to read: if a stage has fewer than about 30 events in the month, wait for more data before paying anyone to fix it.

When should I get help with the booking and show stages of my funnel?
