How much does lead follow-up automation cost?

How much does lead follow-up automation cost?: Email, SMS and voice outreach from an AI sales agent converging into a booked calendar appointment.
Email, SMS and voice outreach from an AI sales agent converging into a booked calendar appointment.

Lead follow-up automation costs about US$480–$530 a month at 100 leads, US$730–$970 at 500 leads and US$1,410–$2,370 at 2,000 leads in our worked example, using published HighLevel, Twilio and Retell AI prices plus labelled staff-hour assumptions. Per lead, that falls from about US$5 to under US$1.20, because the software is fixed and the texts are cheap.

  • What you are actually paying for: a CRM with automation, an AI conversation add-on, text messages, AI voice minutes, the hours to build it, and the hours to supervise it.
  • The cheap part: texts. Twilio lists US$0.0083 per US SMS segment, so eight segments a lead is about US$0.07.
  • The expensive part at low volume: people. At 100 leads a month, fixed costs (software, build and supervision) are 86–95% of the bill in our model.
  • The asset on this page: the Fixed-Cost Floor calculation at three volumes, and a volume threshold table for when to build, buy or hand it over.
  • Not covered here: how to design the sequences, which is in our guide to lead follow-up automation.

What are the cost components of lead follow-up automation?

Lead follow-up automation has six cost components: CRM software, an AI conversation add-on, text messages, AI voice minutes, build hours and supervision hours. The first four have published prices; the last two depend on who does the work, so they are assumptions here. All vendor prices below were read on the vendor’s own pricing page on 14 October 2026, in US dollars.

Component Published price How it scales
CRM and automation (HighLevel Starter) US$97 a month, 3 sub-accounts, unlimited contacts Fixed
AI conversation add-on (HighLevel AI Employee) US$50 (Growth) or US$97 (Unlimited) a month per sub-account Fixed per business
Text messages (Twilio US) US$0.0083 per outbound or inbound long-code segment, plus carrier fees Per message
Text messages (Twilio Australia) US$0.0515 per outbound segment, US$0.0075 inbound Per message
AI voice agent (Retell AI, pay as you go) US$0.07–$0.31 a minute, plus telephony listed at US$0.015 a minute for US calls Per minute
Build and supervision No published price; your staff or a contractor Hours

Twilio charges per segment rather than per message, so a long message counts as several. If most of your leads are Australian, the cost per outbound text is about six times the US rate, which matters at volume and is covered in detail in our page on what an AI SMS appointment setter costs.

How it works

How to cost lead follow-up automation for your business

01

Count monthly leads

Use the number of new leads you need worked each month. Volume decides which route is cheapest.

02

Add the fixed costs

Total the software, the build spread over a year, and supervision hours. This is the Fixed-Cost Floor.

03

Add per-lead usage

Multiply texts and AI voice minutes per lead by published rates. Use your own country’s text rate.

04

Divide and compare

Divide the total by leads worked. Compare that cost per lead with an outsourced or pay-per-appointment quote.

Most of the bill at low volume is fixed cost, so count your leads and supervision hours before comparing per-text prices.

Worked calculation: what lead follow-up automation costs at 100, 500 and 2,000 leads a month

Lead follow-up automation in our worked example costs US$4.78–$5.26 per lead at 100 leads a month and US$0.70–$1.18 per lead at 2,000. The low and high columns differ only in the AI voice rate, from Retell’s US$0.07 floor to its US$0.31 ceiling.

Assumptions, all labelled and all yours to replace: eight SMS segments per lead (six out, two in) at the US rate; two minutes of AI voice per lead, plus US$0.015 a minute telephony; HighLevel Starter plus AI Employee Unlimited at US$194 a month; a 30-hour build at US$40 an hour, spread over 12 months (US$100 a month); and supervision of 4, 8 or 16 hours a month at US$40 an hour.

At 100 leads a month, follow-up automation costs about US$5 a lead, mostly fixed cost; at 2,000 leads it falls to US$0.70–$1.18, and voice minutes become the largest variable line.
Monthly line (US$) 100 leads 500 leads 2,000 leads
Software (HighLevel Starter + AI Employee Unlimited) 194 194 194
Build, amortised over 12 months 100 100 100
Supervision (4 / 8 / 16 hours at US$40) 160 320 640
Texts (8 segments × US$0.0083) 6.64 33.20 132.80
AI voice, low (2 min × US$0.085) 17.00 85.00 340.00
AI voice, high (2 min × US$0.325) 65.00 325.00 1,300.00
Total, low voice rate 477.64 732.20 1,406.80
Total, high voice rate 525.64 972.20 2,366.80
Cost per lead worked 4.78–5.26 1.46–1.94 0.70–1.18

Two things are missing from this table on purpose: ad spend, and the cost of anyone who takes the booked calls. This is the cost of working a lead from first contact to a booked appointment, not of getting the lead or closing it.

Want this done for you? We book qualified sales appointments on a Pay-Per-Result basis — you only pay for calls that actually land in your calendar.

Why does cost per lead fall so fast as lead volume grows?

Cost per lead falls with volume because 86–95% of the monthly bill at 100 leads is fixed: software, build and supervision. We call that the Fixed-Cost Floor, and it is the number most buyers miss when they compare per-text or per-minute prices.

Leads a month Fixed cost (software + build + supervision) Fixed share of total, low to high voice rate
100 US$454 95% to 86%
500 US$614 84% to 63%
2,000 US$934 66% to 39%

The practical reading: below a few hundred leads a month, switching to a cheaper SMS provider or voice model barely moves the bill, and cutting supervision hours is the only big lever. That is also where automation goes wrong, because unsupervised AI follow-up is how leads get the wrong message at the wrong time. Above about 2,000 leads, the per-minute voice rate starts to matter more than the software.

What do agencies and done-for-you services charge for lead follow-up?

Agencies and done-for-you services price lead follow-up in four ways: a build charge plus monthly retainer, per lead worked, per booked appointment, or a share of revenue. We found no credible public benchmark for what follow-up automation agencies charge, so this page gives no market range rather than invent one.

  • Build plus retainer. You pay for the build, then a monthly fee for running it. Compare the retainer with the supervision line above: at 500 leads, our model puts that work at about US$320 a month.
  • Per lead worked. Simple to forecast, but you pay the same whether the lead books or not.
  • Per booked appointment. Cost moves with results; agree in writing what counts as a booked appointment.
  • Revenue share. LeadsNow, which publishes this page, charges 5–25% of the revenue it generates for you, or an equivalent pay-per-appointment fee, or a mix of both, depending on lead volume, what is being sold and its price, the type of business, and which part of the sales funnel it runs. No-shows aren’t charged.

For high-ticket service businesses, the comparison that matters is not cost per lead but cost per lead against the value of one extra client. Our lead generation guide for high-ticket service businesses works through that from the deal-value side.

If we can’t make you money, we don’t deserve yours.

Which follow-up option is cheapest at my lead volume?

The cheapest lead follow-up option depends mostly on monthly lead volume and whether someone on your team can supervise the system for at least four hours a month. The thresholds below are our decision rule, built from the worked calculation above, not a measured benchmark.

Your situation Cheapest sensible route Why
Under about 50 leads a month A person calls back, CRM templates for texts The roughly US$450 Fixed-Cost Floor works out at over US$9 a lead
50 to 500 leads, someone can supervise 4–8 hours a month Build it yourself on a CRM with an AI add-on US$1.46–$5.26 a lead in our model
50 to 500 leads, nobody has the hours Outsource the follow-up Unsupervised automation is the expensive kind
Over 2,000 leads a month Build it, and negotiate voice minutes Voice becomes up to 55% of the bill at the high rate
Any volume, high-value deals, no in-house setter Pay per appointment or revenue share Cost tracks booked calls rather than leads

If you are weighing the third row, our page on outsourcing lead follow-up compares a DIY tool, a freelancer, a retainer agency and a pay-per-result service in hours, and the AI appointment setting page describes the done-for-you version.

What costs do people forget when pricing lead follow-up automation?

The lead follow-up automation costs people most often forget are registration and carrier fees, failed-message fees, and the time spent handling opt-outs and replies the AI cannot answer. None is large on its own; together they are why first-month bills surprise people.

  • US A2P 10DLC registration. Twilio states that US A2P 10DLC messaging is subject to registration onboarding fees, before any message is sent.
  • Carrier fees. Twilio states that additional carrier fees per message are applied on top, based on the destination and carrier.
  • Failed messages. Twilio charges US$0.001 for each message that ends in a failed status, which grows with an old or dirty list.
  • Escalations. Every reply the AI hands to a person costs a few minutes of someone’s time; this is the supervision line above, and it grows with volume.
  • Re-engaging cold leads. Old leads take more touches than new ones; our guide to following up leads who ghosted covers how many.

Frequently asked questions

How much does lead follow-up automation software cost?

The software alone starts at about US$97 a month: HighLevel’s pricing page lists its Starter plan at US$97 a month, with an AI Employee add-on at US$50 or US$97 a month per sub-account. Messages and voice minutes are billed on top.

How much does an AI follow-up call cost per minute?

Retell AI lists US$0.07–$0.31 a minute for pay-as-you-go AI voice agents on its pricing page, with US telephony at US$0.015 a minute. At two minutes per lead, that is about US$0.17–$0.65 a lead.

Is lead follow-up automation worth it for a small business?

Below about 50 leads a month, usually not as a full build: the fixed cost of software, build and supervision is around US$450 a month in our model, over US$9 a lead. A person calling back quickly, with text templates, is cheaper at that volume.

What is the biggest cost in lead follow-up automation?

At low volume, staff time is the biggest cost: supervision and build hours are most of the fixed cost, which is 86–95% of the bill at 100 leads in our model. At 2,000 leads and the high voice rate, AI voice minutes become the largest single line.

Does sending texts to Australian leads cost more?

Yes. Twilio lists US$0.0515 per outbound SMS segment to Australia on its Australian SMS pricing page, against US$0.0083 in the US, so each outbound text costs roughly six times as much for an Australian list.

The thesis behind everything we do

Why Pay-Per-Result is the only marketing pricing model that aligns the agency with you

Leads Now AI is a 100% Pay-Per-Result marketing agency. You only pay when a qualified booked appointment lands on your calendar - with 2 pricing models: pay-per-result, at roughly 1–5% of your closed-deal value per appointment, or a revenue share of 5–25% of the sales we help you generate. Both bill on outcomes. Not on clicks. Not on lead-form fills. Not on retainer months. Not on “strategy hours.” If the calendar stays empty, you owe zero. See full pricing →

1. Incentives align

The agency only succeeds when you succeed. We eat the cost of bad ad creative, bad lists and no-shows. You never pay for our learning curve.

2. Self-selecting shortlist

Only an agency confident in its delivery can operate this model. The pool of Pay-Per-Result agencies is tiny precisely because most agencies can’t survive on it. Pick from the agencies who can.

3. Cost cannot detach from revenue

Priced as a share of the revenue we generate, your acquisition cost stays sustainable across LTV bands. A $500-membership business and a $50,000-engagement business can both run the model profitably.

4. No retainer trap

The standard engagement carries no monthly retainer - nothing arrives on your invoice regardless of outcome. No 6 or 12-month lock-in, no clawback on appointments already delivered, cancel any time with 14 days notice. Early-stage businesses that need the sales systems built first are quoted scoped groundwork up front, never a standing fee.

5. De-risks the pilot

Test before commitment. A small scope-based setup fee covers hard build costs; everything after that is purely outcome-linked. There’s no “we’ll see how it performs after $30k of spend.”

6. Forces agency discipline

If nobody books, or none of your meetings show, we eat the cost. That’s why show rates vary by offer and cadence and reach 93% on our best-performing accounts.

The volume argument

A fully-ramped human SDR produces on the order of $200,000 a year. They work one conversation at a time, sleep, take leave, and cap out at a territory. Our agents work every lead in the list in parallel - responding in seconds, following up indefinitely without getting bored, and adding capacity without adding headcount.

At 100 qualified booked appointments a month against a $5,000 average deal value, that is $500,000 of booked pipeline every month - roughly what one SDR produces in two and a half years.

Read that precisely: booked pipeline means appointments multiplied by your average deal value. It is not closed revenue - closing is your side of the table, and your close rate decides what lands. The inputs above are a worked example; we size them to your actual deal economics before quoting. What we can evidence on our own numbers: 50,769+ appointments delivered since 2017, database reactivation converting 4.4–8.9% on dormant CRM lists, and show rates that vary by offer and reminder cadence - up to 93% on our best-performing accounts.

The proof: 50,769+ AI-booked sales appointments delivered since 2017 across coaches, consultants, RTOs, course creators, finance brokers and B2B service firms in Australia, USA, UK, Canada, NZ and Europe.
