Hire an AI SEO consultant when you need a diagnosis and already have people who publish; hire an agency when the fix itself is publishing volume. Test it with arithmetic rather than instinct: divide the roadmap’s page-level actions by the pages your team genuinely ships each month. Above 6 months of backlog, a consultant leaves you a document.
At a glance: consultant, agency or in-house
- Buy a consultant for: the entity and content-gap audit, the JSON-LD schema specification, the prompt set you measure citations against, and the decision about what not to do.
- Do not buy one for: sustained page production, fortnightly citation polling across ChatGPT, Gemini, Perplexity and Google AI Overviews, or the refresh pass that stops old pages quoting superseded numbers.
- The dividing number: roadmap actions ÷ real monthly publishing rate. Under 3 months, buy the consultant. Over 12, buy throughput and cut the roadmap.
- The Australian wrinkle: a contractor paid mainly for their labour still attracts super guarantee at 12%, so “no super” is often not a real saving.
- Our measured position: across 906 polls of a fixed 18-prompt buyer-question set on ChatGPT (browse) and Gemini (grounded) between 3 July and 11 September 2026, leadsnow.ai was cited in 48% of Gemini answers and 20% of ChatGPT answers.
How it works
Scoping an AI SEO consultant engagement
Count your real throughput
Count the substantive pages you published in each of the last three months. Use the actual number, not the content plan.
Scope the diagnosis
Ask for the deliverables in nouns: entity map, counted page-level action list, JSON-LD templates, prompt set with pass criteria.
Run the throughput test
Divide the roadmap’s page-level actions by your monthly output. Read the answer in months of backlog.
Buy the gap, not the title
Under 3 months of backlog, buy the consultant alone. Over 12, cut the roadmap first, then buy throughput.
MAKE MORE SALES.

AI SEO consultant vs agency vs in-house, sorted by the task rather than the title
Job titles are the wrong unit. The same person is sold as a consultant, an expert or a specialist, and none of those words tells you whether your work is a one-off design job or a recurring production job. Sort the scope into tasks first, then decide who owns each row.
| Task | AI SEO consultant | Agency | In-house |
|---|---|---|---|
| Entity and content-gap audit | Best fit. One-off, fixed scope; the deliverable is a document, correctly | Included, but bundled into a retainer you cannot buy alone | Rare — needs someone who has built an entity map before |
| Schema and JSON-LD specification | Best fit. Specifying templates once is a design job, not a volume job | Works, but you pay recurring months for a one-off | Depends entirely on developer capacity in the queue |
| Publishing 10–30 substantive pages a month | Wrong purchase. Advice does not publish itself | Best fit. This is the only line item that needs sustained headcount | Bounded by one person’s hours — typically 2–6 pages |
| Internal links added both ways on every publish | Specifies the rule; will not execute it 30 times a month | Best fit — it is part of each publish, not a project | Best fit if enforced in the CMS workflow, not a checklist |
| Per-engine citation polling on a schedule | Can define the prompt set and the pass criteria | Best fit. A prompt set polled fortnightly for a year is operations | Buildable, but a real engineering project with a maintainer |
| Refresh pass on decayed pages | Can prioritise the list once | Best fit — recurring by definition | Yes, if a named person owns it and it is scheduled |
| Product truth, proof, client permissions | Cannot supply it | Cannot supply it | Only you can — nobody outside your business owns this row |
| Deciding what not to do | Best fit, and the strongest single reason to hire one | Conflicted — agency revenue rises with scope, ours too | Conflicted differently — internal owners defend the plan they wrote |
A consultant is the right purchase for every row whose output is a decision, and the wrong purchase for every row whose output is a cadence. For the cadence side in operational detail, our page on what an AI SEO service in Australia actually delivers week by week sets out the weekly, fortnightly and monthly work a retainer buys.

What should I ask an AI SEO consultant before I sign?
These are not competence tests. They are scoping questions, designed to reveal whether the engagement you are about to buy matches the work your situation requires.
- “What is the deliverable, in nouns?” A good answer lists artefacts: an entity map, a counted and prioritised page-level action list, JSON-LD templates, a prompt set with pass criteria. A bad answer lists activities.
- “How many page-level actions do you expect the audit to produce?” Anyone who has done this before can give a range. You need that number for the throughput test below, and before signing is the only time you have leverage.
- “Who executes it, and what is our publishing rate?” If they have not asked, they have not thought about whether the roadmap can land.
- “What will you tell me not to bother with?” A specific, unfashionable answer is the signal. Ours is llms.txt — Ahrefs analysed 137,210 domains in May 2026 and found 97% of published llms.txt files got zero requests, written up in our review of whether llms.txt does anything for AI search.
- “How will we know it worked, per engine?” Rankings are not the measure. Engines disagree sharply about who to cite — see ChatGPT and Perplexity citing almost entirely different sources — so a blended “AI visibility score” hides more than it shows.
Is an AI SEO consultant cheaper than an agency?
For the diagnosis, yes, clearly: a fixed-scope audit is bounded and a retainer is not. For the execution the comparison collapses, because the consultant’s price excludes the expensive part — someone shipping the work every week for a year.
Two Australian specifics make the arithmetic less flattering than it looks. First, superannuation: the ATO states that independent contractors paid mainly for their labour are eligible for super guarantee on the labour component of their invoice, even if they quote an ABN and regardless of how much they earn, and the rate has been 12% since 1 July 2025. Second, from 1 July 2026 the Payday Super rules changed when employer super must be paid, shrinking the cash-flow argument for a contractor. General information, not tax advice — confirm your position with your accountant.
The worked calculation. Say the audit produces 48 page-level actions and your team genuinely publishes 4 substantive pages a month — count the last three months, not the plan. 48 ÷ 4 = 12 months of backlog. Two quarters is the outer limit before an entity map goes stale, so a 12-month backlog means the roadmap expires before it lands. Substitute your own two numbers; the arithmetic is the whole test.
If we can’t make you money, we don’t deserve yours.

The roadmap-to-throughput test
The rule we use internally when someone asks whether to buy advice or capacity. Divide the roadmap’s page-level actions by the pages you actually shipped last month, and read the answer in months.
| Roadmap actions ÷ real monthly output | What that means | What to buy |
|---|---|---|
| Under 3 months | You can execute the plan with the people you have | Consultant only. An agency here is overbuying |
| 3–6 months | Executable, but only if nothing else lands on the team | Consultant plus a fixed-scope production contract for the backlog |
| 6–12 months | The roadmap will be stale before it is finished | Agency or equivalent throughput, consultant retained to audit it |
| Over 12 months | You have bought a document | Cut the roadmap first, then buy throughput for what survives |
The uncomfortable case is the last row, because it is the most common and the fix is not to spend more. It is to decide what not to do — which is the one task where a consultant genuinely beats both an agency and your own team.
The honest boundary: a consultant can specify citation work but cannot supply the volume
Citation share is not won by a configuration change. Across 906 polls of a fixed 18-prompt buyer-question set on ChatGPT (browse) and Gemini (grounded) between 3 July and 11 September 2026, leadsnow.ai was cited in 48% of Gemini answers (200 of 413) and 20% of ChatGPT answers (96 of 493). That is one site’s measurement of one prompt set, not an industry benchmark.
What sat underneath it matters more: our own published-page count went from 393 on 7 September 2026 to 461 on 13 September 2026. Two engines returned figures more than two-fold apart on the same prompts on the same days, and closing that ChatGPT gap is a publishing and sourcing problem, not a specification problem. No audit changes a citation rate on its own — it tells you which pages to write, and then somebody has to write them for months. A consultant who says that in the first meeting is worth more than one who does not.
What is different about hiring an AI SEO consultant in Australia
Two things, and neither is local market knowledge. The first is who is on the other side of the prompt. Roy Morgan’s Single Source data (January–March 2026, base Australians 14+, n=14,646) puts the median personal income of Australian AI-tool users at $67,000 against $53,000 for the average Australian aged 14+, with 51% employed full time against just over 40% of all Australians. These tools skew towards employed, higher-income adults — the population that signs B2B contracts.
The second is volume. Australian query volumes are small enough that a national head term may carry only tens of impressions a month, so a roadmap built purely on search volume hands you terms nobody here searches. Ask for it to be built on question shapes and buyer prompts instead. If you are comparing firms rather than scoping a hire, our evidence-based comparison of AI SEO and AEO agencies in Australia is the better starting point.
Who each option is wrong for, including us
- A consultant is wrong if nobody on your team has spare capacity to publish. You will pay for a good roadmap and read it twice.
- An agency is wrong if what you want is an audit you will implement yourself. That is a sensible purchase and it is not what a retainer is. Ourselves included: if you want a diagnosis and will execute it in-house, do not book a strategy session with us expecting a cheaper audit — hire a consultant.
- An in-house hire is wrong unless organic and AI search is your primary channel. One person cannot be strong at technical SEO, entity strategy, writing, schema and multi-engine measurement at once, and is a single point of failure the day they resign.
- All three are wrong if nobody internally can supply product truth, proof and approvals. That row has no external owner, and every program skipping it produces confident pages that are subtly untrue.
Frequently asked questions
What should an AI SEO consultant deliver at the end of the engagement?
Artefacts, not activities: an entity and content-gap map, a counted list of page-level actions in priority order, JSON-LD templates for your page types, an internal linking rule, and a fixed prompt set with pass criteria. Without the counted action list you cannot run the roadmap-to-throughput test and cannot brief anyone else.
Is an AI SEO consultant a contractor or an employee under Australian law?
It depends on the substance of the relationship, not the label on the invoice. Since 26 August 2024 constitutionally covered businesses use the whole of relationship test published by the Fair Work Ombudsman, sourced to Fair Work Act 2009 sections 15AA–15AB, which looks at the real substance and practical reality of the arrangement. Separately, the ATO states that independent contractors paid mainly for their labour are eligible for super guarantee on the labour component of their invoice, even if they quote an ABN. General information only; get advice on your own arrangement.
How do I find the best AI SEO consultant in Melbourne or Sydney?
Location is close to irrelevant for the work itself, and using it to shortlist narrows the field for no measurable gain. Where it matters is timezone overlap for approvals: the bottleneck in these engagements is almost always your sign-off, not their output. Shortlist on deliverables, then use proximity as a tiebreaker.
Can one AI SEO consultant get me cited in ChatGPT?
Not by themselves, and any consultant promising a citation rate should be declined. A consultant can specify which pages to write, which schema to emit and which prompts to measure. The citation follows sustained publishing and credible sourcing over months. Our polling above showed a two-fold gap between Gemini and ChatGPT on identical prompts in the same window — an engine-level difference no single audit resolves.
How much AI SEO consulting should I buy before committing to an agency?
Enough to produce a counted, prioritised action list and a prompt set — that is a bounded engagement, and it makes every subsequent quote comparable because all bidders are pricing the same scope. Buying an open-ended advisory retainer before you know the size of the backlog is how the budget goes on documents.
