Sales consulting has no public price list, so the honest anchor is an hourly rate: US federal GSA ceiling rates for “management consultant” labour categories had a median of US$164.19 an hour across 1,528 awarded rates (queried 11 October 2026). Hours, scope and your own team’s time set the final bill.
At a glance
- The public rate evidence: GSA CALC+ ceiling rates for management consultants run from US$125.92 (25th percentile) to US$209.40 (75th) an hour. The US Bureau of Labor Statistics puts the median wage of a management analyst at US$48.97 an hour (May 2025). The GSA median ceiling rate is about 3.4 times that wage; one is a maximum federal billing rate, the other is employee pay.
- The five price shapes: hourly advisory, a fixed-scope sales audit, a playbook and CRM build, a fractional sales leader, and team training. Each is hours multiplied by a rate, packaged differently.
- The cost buyers forget: your reps’ and managers’ hours in workshops, role-plays and CRM changes. In the worked example below that adds US$11,520 to a US$26,270 fee.
- The decision rule: the Extra-Deals Test. Total cost divided by gross profit per deal tells you how many extra deals the engagement must produce to pay for itself.
- What it will not fix: a sales consultant fixes how you sell. If the real gap is too few booked calls, price that problem separately.
What do sales consultants actually charge per hour?
Sales consultants charge by the hour, the project or the month, and almost none publish the number. The fractional VP of sales page we read at Skaled on 11 October 2026, for example, says the service costs “a fraction of the cost of a full-time hire” and states no fee. The most transparent public data set is the US General Services Administration’s CALC+ Ceiling Rates tool, which publishes the not-to-exceed hourly rates awarded on Multiple Award Schedule contracts.
| Measure | US$ per hour | Source and denominator |
|---|---|---|
| 10th percentile ceiling rate | 97.87 | GSA CALC+, 1,528 rates matching “management consultant”, 11 Oct 2026 |
| 25th percentile ceiling rate | 125.92 | Same query |
| Median ceiling rate | 164.19 | Same query |
| 75th percentile ceiling rate | 209.40 | Same query |
| 90th percentile ceiling rate | 265.22 | Same query |
| Median wage, management analysts | 48.97 | BLS Occupational Outlook Handbook, May 2025 (pay to employees, not a billed rate) |
Three caveats keep these numbers honest. They are GSA schedule ceiling rates for federal buyers, as published on 11 October 2026, so they are a maximum the government may be charged, not what a private buyer negotiates. They cover management consulting broadly; the same CALC+ data holds exactly one labour category titled “Sales Consultant”, which is too thin to quote as a benchmark. And outside the US there is no equivalent public data set we could find, so treat the dollar figures as a scale, not a quote.
The gap between the employee wage and the ceiling rate is the most useful number on this page: a federal ceiling around 3.4 times the median wage shows that a billed rate has to cover unbilled selling time, overheads and profit, not just the hours worked, which is why a sales consultant who quotes close to an employee’s hourly wage is either very junior or selling something else on the back end.
How it works
How to price a sales consulting engagement before you sign
Get the hours
Ask every consultant for the hours in scope and divide the fee by them. That gives you an effective hourly rate to compare.
Add your team’s time
Count the rep and manager hours each plan needs and cost them at your loaded rate.
Run the Extra-Deals Test
Divide total cost by gross profit per deal. Compare the result with the deals you closed last year.
Buy the right shape
10% or less: full engagement. Over 25%: hourly advisory only, with a written finish state either way.

How is a sales consulting engagement priced?
A sales consulting engagement is priced in one of five shapes, and every one of them is hours multiplied by a rate. The table converts each shape to dollars at the GSA median ceiling rate of US$164.19 an hour, used only as a scale, not as a private market price. The hours are our working assumptions for a business with roughly five to fifteen salespeople; replace them with the hours in any quote you receive.
| Engagement shape | What you get | Assumed hours | Cost at US$164.19/hr |
|---|---|---|---|
| Hourly advisory | A standing call with a senior seller; you implement | 4–8 a month | US$657–US$1,314 a month |
| Sales process audit (fixed scope) | Call reviews, pipeline and CRM data review, a written diagnosis | 40–80 total | US$6,568–US$13,135 |
| Playbook and CRM build | Stages, qualification rules, scripts, CRM fields and reports | 120–240 total | US$19,703–US$39,406 |
| Fractional sales leader | Part-time head of sales running pipeline reviews and coaching | 8–16 a week (about 35–69 a month) | US$5,692–US$11,384 a month |
| Team training workshop | Two days of training plus preparation | 30–50 total | US$4,926–US$8,210 |
A sixth shape, a performance or commission fee, has no hourly equivalent: the consultant takes a share of new revenue instead of, or on top of, a reduced fee. It moves the cost out of a fixed budget line, which matters for approvals; our page on why a consulting retainer or project closes faster covers that budget-line effect from the consultant’s side, and lead generation for consultants covers how consultants fill their own pipeline.

What moves the price of sales consulting up or down?
Three drivers move a sales consulting quote, and they are ranked here by how much each one changes the total.
- Whether the consultant implements or only advises. Building the playbook and CRM is roughly three times the hours of diagnosing what is wrong, using the assumed hours in the table above.
- Duration. A fractional leader for six months at the low band is about US$34,152; at the high band, about US$68,304. Length of engagement outweighs rate differences between consultants.
- Seniority. The spread between the 25th and 75th percentile GSA ceiling rate is US$83.48 an hour, about 51% of the median.
The consultant’s headline rate is the driver buyers negotiate hardest and the one that moves the total least: halving the hours in scope saves more than any rate discount you will be offered.
What does a sales consultant cost me once my team’s time is counted?
A sales consultant costs you the fee plus your own team’s hours, and the second number is rarely in the proposal. Every workshop, call-review session and CRM change takes reps off the phone and managers out of deals.
Worked example, with labelled assumptions: a 160-hour audit and playbook build at the GSA median rate is a fee of US$26,270. Over twelve weeks, six reps spend two hours a week in sessions (144 hours) and one manager spends four hours a week on it (48 hours). At an assumed loaded cost of US$60 an hour, those 192 internal hours cost US$11,520. The real price of the engagement is US$37,790, and 30% of it never appears on an invoice.
The internal hours are why a cheap engagement can be the expensive one: a consultant who needs your whole team in a room every week for a quarter costs more than one who works from call recordings and CRM exports. Our guide to lead generation consulting and what each model costs runs the same arithmetic for lead generation advice specifically.

The Extra-Deals Test: is a sales consultant worth it for my business?
The Extra-Deals Test decides whether a sales consulting engagement can pay for itself, and it takes one line of arithmetic. Break-even deals = total engagement cost ÷ (average deal value × gross margin). Then compare that number with how many deals you closed in the last twelve months.
| Average deal value | Gross margin (assumed) | Gross profit per deal | Break-even extra deals on US$37,790 |
|---|---|---|---|
| US$8,000 | 60% | US$4,800 | 7.9 |
| US$25,000 | 50% | US$12,500 | 3.0 |
| US$80,000 | 40% | US$32,000 | 1.2 |
Our decision rule for reading the result, stated as our own working thresholds rather than an industry standard:
| Break-even deals as a share of last year’s closed deals | What to buy |
|---|---|
| 10% or less | The full engagement is a reasonable bet; insist on a written finish state |
| Over 10% to 25% | A staged contract: the audit first, the build only if the audit finds a fixable cause |
| Over 25% | Hourly advisory only; the business is too small for the programme being quoted |
A firm that closed 40 deals last year at US$8,000 needs 7.9 extra, or 20%: stage it. A firm that closed 30 deals at US$25,000 needs 3.0 extra, or 10%: the full engagement is defensible. The Extra-Deals Test turns “is it worth it?” into a number you can put in front of the consultant and ask them to defend.
Should I hire a sales consultant or fix the number of sales calls first?
Hire a sales consultant when the sales calls you already have are not closing; fix the call count first when the calendar is the problem. A consultant improves the close rate of conversations that happen. They do not, on their own, create more of them.
| Your situation | Usually the better spend | How it is priced |
|---|---|---|
| Plenty of qualified calls, low close rate | Sales consultant: audit, then coaching | Hours, project or monthly fee |
| No sales process at all, founder sells | Fractional sales leader | Monthly fee for part-time hours |
| Process works, too few calls on the calendar | Do it yourself, or outsource appointment setting | Your hours; or a retainer, per-appointment or revenue-share fee |
| Calls booked but people do not turn up | Reminder and follow-up cadence, before any training | Your hours or tooling |
For the third row, a booked sales call typically costs $30–$400+ depending on industry, offer, price and many other variables. LeadsNow, which has booked 50,769+ sales appointments with AI since 2017, prices that work as 5–25% of the revenue it generates (revenue share), or an equivalent pay-per-appointment fee, or a mix of both, depending on lead volume, what is being sold and its price, the type of product and business, and which part of the funnel it runs.
How do I compare two sales consulting quotes?
Compare two sales consulting quotes by converting each to an effective hourly rate and a break-even deal count, because the headline fees are rarely for the same work.
- Ask for the hours. Divide the fee by the hours in scope. A US$15,000 quote for 60 hours is US$250 an hour; a US$22,000 quote for 160 hours is US$137.50.
- Add your team’s hours. Ask how many hours of your reps’ and managers’ time each plan assumes, and cost them at your loaded rate.
- Run the Extra-Deals Test on both totals. The cheaper fee with heavier internal hours can lose.
- Check the finish state. “A documented playbook, CRM stages live, and two coached call reviews per rep” is a finish state. “Ongoing optimisation” is not.
Frequently asked questions
How much does a sales consultant charge per hour?
There is no published market rate for sales consultants specifically. The closest public anchor is US federal GSA ceiling rates for management consultant labour categories: a median of US$164.19 an hour across 1,528 rates, with the middle half between US$125.92 and US$209.40, queried 11 October 2026. These are not-to-exceed government rates, so private quotes can sit above or below them.
Why is a consultant’s hourly rate so much higher than a salary?
Because the rate pays for unbilled time, overheads and profit as well as the hours you buy. The US Bureau of Labor Statistics reports a median wage of US$48.97 an hour for management analysts in May 2025, and notes that self-employed analysts are paid typically by either the hour or the project. The GSA median ceiling rate is about 3.4 times that wage.
Is a fractional sales leader cheaper than hiring a head of sales?
Usually, on cash cost, because you buy part-time hours. At 8 to 16 hours a week and the GSA median rate, a fractional leader costs about US$5,692 to US$11,384 a month on our assumed hours. Compare that with the full cost of the hire, and with whether you need someone running the team every day.
How long does a sales consulting engagement take?
A fixed-scope audit is typically weeks, and a playbook and CRM build typically a quarter, but there is no public benchmark for duration. Ask for the hours and a written finish state, and price the internal hours over the same period; in our worked example they added 30% to the total cost.
Can a sales consultant work on commission only?
Some do, usually as a share of new revenue on top of a reduced fee. It moves the cost from a budget line into cost of sale, but check what counts as new revenue, for how long the share runs, and whether it covers deals that were already in the pipeline.
