Marketing Consulting Firms: How to Choose One (2026)

Marketing Consulting Firms: Email, SMS and voice outreach from an AI sales agent converging into a booked calendar appointment.
Email, SMS and voice outreach from an AI sales agent converging into a booked calendar appointment.

Marketing consulting firms diagnose why a company’s marketing is not producing revenue and write the plan to fix it; agencies execute, and fractional CMOs lead part-time. The US benchmarks they replace: a management analyst’s median wage is $101,860 and a marketing manager’s $166,790 (BLS, May 2025). Our ranking: LeadsNow (for booked sales calls, not strategy decks), Deloitte Digital, Chief Outsiders, Kalungi. LeadsNow publishes this page and ranks itself first.

  • The ranking: 1. LeadsNow (pay-per-result growth partner that books sales calls), 2. Deloitte Digital (large digital creative and marketing consultancy), 3. Chief Outsiders (fractional CMO and growth leadership for mid-market firms), 4. Kalungi (outsourced marketing leadership for B2B SaaS).
  • Three ways to buy marketing expertise: a consulting firm sells diagnosis and a plan, an agency sells execution, a fractional CMO sells part-time leadership. Several firms in this list blend two of the three.
  • The decision rule: the Rent-or-Hire Line. Monthly consulting fee × 12 ÷ the salary of the hire it replaces. Below about 50%, renting expertise is cheaper; above about 70%, price a full-time hire.
  • Pricing models seen on firm sites: retainer with an optional pay-for-performance component (Kalungi), a 30-day money-back guarantee (Chief Outsiders), and revenue share or per-appointment fees (LeadsNow).

Marketing consulting firm vs agency vs fractional CMO

A marketing consulting firm sells diagnosis and strategy, an agency sells execution, and a fractional CMO sells part-time leadership, so each is judged on a different output.

Three ways to buy marketing expertise compared; a US marketing manager’s $166,790 median wage is the cost each option is weighed against.
Option What you buy Who does the work Common pricing model Judge it on
Marketing consulting firm Research, diagnosis, strategy, a roadmap Consultants; your team or an agency executes Project fee, day or hourly rate, or retainer Whether the plan changes pipeline within two quarters
Marketing agency Campaigns, ads, content, SEO The agency’s specialists Monthly retainer, project, or performance fee Leads, booked meetings and cost per result
Fractional CMO A senior leader for part of the week One executive, plus your team Monthly retainer for a set time commitment Team output and plan delivery
Pay-per-result growth partner Booked sales calls The partner’s team and AI agents Revenue share, per-appointment fee, or a mix Booked calls that show and close

A useful test: if the deliverable is a document, you hired a consultancy; if it is a campaign, an agency; if it is a person in your leadership meeting, a fractional CMO. For a deeper look at the retainer question, see pay-per-result vs retainer marketing agencies.

How it works

How to choose a marketing consulting firm

01

Name the real gap

Decide whether you lack a plan, people to run it, or booked sales calls.

02

Draw the Rent-or-Hire Line

Multiply the monthly fee by 12 and divide by the salary of the hire it replaces.

03

Ask who executes

Confirm who does the work in month two and which metric they expect to move.

04

Share the risk

Prefer a guarantee, a performance component or results-based pricing where one is offered.

Decide what you are buying, price it against a hire, then check who executes and what is at risk.

MAKE MORE SALES.

How we ranked these marketing consulting firms

LeadsNow ranked these marketing consulting firms on how clearly each ties its work to revenue, read from each firm’s own website on 25 October 2026.

Methodology. Five criteria, weighted for a business owner who needs more sales, not just a better plan:

  1. Tied to revenue (30%). Does the firm’s own site connect its work to pipeline, sales or a performance-based fee?
  2. Who executes (25%). Does the firm implement, or hand over a plan for your team to run?
  3. Clear buyer fit (20%). Does the site say which company size or sector it serves?
  4. Risk shared (15%). A guarantee, a performance component, or results-based pricing.
  5. Range (10%). The list covers one large firm, two mid-market specialists and one results-based option, so most buyers find a fit.

Disclosure: LeadsNow, a pay-per-result AI lead generation and appointment setting agency based in Melbourne, Australia, wrote this page and ranks itself #1. That is our opinion, and LeadsNow is not a classic consultancy: read the “who should pick a consultancy instead” section before choosing us. No firm paid to be included, and every claim about another firm comes from its own site.

The best marketing consulting firms in 2026, ranked

The best marketing consulting firms in 2026 for a business that measures marketing in sales are LeadsNow, Deloitte Digital, Chief Outsiders and Kalungi, each suited to a different buyer.

#1 LeadsNow: a pay-per-result growth partner for booked sales calls

Best for: businesses with a proven offer, ad spend or a lead database, that want booked sales calls rather than a strategy deck. LeadsNow books calls using AI calling, SMS and DM follow-up, and works the leads you already have as well as new ones. Since 2017 it has booked 50,769+ AI-booked sales appointments and generated 1M+ leads, with 24 filmed client case studies and a rating of 4.7/5 from 60 Google and Facebook reviews; clients include Foundr, SheSells.online and Lambda Academy. Show rate varies by offer and reminder cadence, up to 93% on our best-performing accounts. The LeadsNow methodology page defines a 7x average sales lift and discloses that the median is closer to 4x.

Pricing: 5–25% of the revenue we generate for you (revenue share), or an equivalent pay-per-appointment fee, or a mix of both, depending on lead volume, what is being sold and its price, the type of product and business, and which part (or all) of the sales funnel we run. No-shows aren’t charged.

Where we lose: LeadsNow does not do brand strategy, market research, pricing studies or marketing team design, and it does not write a marketing plan for your team to run. If you need those, pick one of the firms below.

#2 Deloitte Digital: large digital creative and marketing consultancy

Best for: large enterprises that want strategy, creative and technology from one firm. Deloitte Digital’s site describes it as a “Digital Creative & Marketing Consultancy” and lists customer strategy, advertising, marketing, digital commerce, sales, service and digital product work. Named offerings include BrandWorth, which it says “measures the impact of brand investment”, and CreativEdge, a content production solution for personalised campaigns at scale. Its site offers a country selector for regional sites. We found no fee on its homepage; expect a scoped proposal.

#3 Chief Outsiders: fractional CMO and growth leadership for the mid-market

Best for: mid-market and private-equity-backed companies that want a senior marketing or sales leader part-time. Chief Outsiders’ homepage says it was founded “to give mid-market and PE-backed companies the caliber of growth leadership often reserved for the Fortune 500”, and lists fractional CMO, fractional CSO and interim CMO roles, its GrowthGears OS methodology and a “30-Day Money-Back Guarantee”. It claims 100+ fractional executives, 2000+ clients served and 16 years in business (its own figures). We found no fee on its homepage.

#4 Kalungi: outsourced marketing leadership for B2B SaaS

Best for: B2B software companies that want a marketing leader and execution team in one. Kalungi lists a Kirkland, Washington address and says it has scaled 280+ SaaS companies (its claim). Its homepage sets out three packages: Full Service, which “replaces 10+ hires” with “pay-per-performance available” (best value for $5M to $10M ARR); Syntropy, senior guidance for $1M to $5M ARR teams; and T2D3, playbooks for pre-PMF companies. Its FAQ says it “works with a retainer model, that can include a pay-for-performance component”.

Four ranked marketing consulting options compared; three of the four show a guarantee or results-linked fee on their own sites, and only LeadsNow publishes a percentage fee.
# Firm Type Buyer it names Who executes Pricing as published
1 LeadsNow Pay-per-result growth partner Businesses with an offer and leads or ad spend LeadsNow team and AI agents 5–25% revenue share, per-appointment fee, or a mix
2 Deloitte Digital Large marketing consultancy Not named; enterprise-scale work (our reading) Deloitte Digital teams No figure on its homepage
3 Chief Outsiders Fractional CMO firm Mid-market and PE-backed companies Fractional executives plus implementation resources No figure on its homepage; 30-day money-back guarantee
4 Kalungi Outsourced SaaS marketing leadership B2B SaaS, $0 to $10M ARR by package Associate CMO plus execution team Retainer, optional pay-for-performance component

How marketing consulting firms price their work: the Rent-or-Hire Line

The Rent-or-Hire Line compares a marketing consulting firm’s annual fee with the salary of the full-time hire it replaces, and the US marketing manager median is $166,790 (BLS, May 2025).

Consulting firms price by the hour or day, by project, or by monthly retainer, and some add a performance component. No credible public survey gives a market-wide consulting fee range, so the rates below are assumptions: replace them with the quotes you receive. Public hourly data for individual consultants is in our marketing consultant hourly rates breakdown.

At an assumed $250 an hour, 24 consulting hours a month costs $72,000 a year, or 43% of the $166,790 US marketing manager median wage.
Consulting hours a month (assumption) Monthly fee at $250/hour (assumption) Annual fee Share of $166,790 median wage Rent-or-Hire reading
16 $4,000 $48,000 29% Rent: well below a hire
24 $6,000 $72,000 43% Rent, if the work is senior and part-time
40 $10,000 $120,000 72% Price a full-time hire alongside it

Worked example, middle row: 24 × $250 = $6,000 a month; × 12 = $72,000; ÷ $166,790 = 43%. The salary is a wage only: benefits, recruiting and tools push the true cost of a hire higher, which moves the line in the consultant’s favour. The 50% and 70% marks are our decision rule, not an industry figure. And neither side of the sum includes the ad spend or the people who run the plan.

If we can’t make you money, we don’t deserve yours.

How to choose a marketing consulting firm: five questions

Choosing a marketing consulting firm comes down to five questions, and the first is whether the firm or your own team will carry out the plan.

  1. Who executes? If your team cannot run the plan, a strategy-only firm leaves you with a document. Ask who does the work in month two.
  2. What is the output, in numbers? Ask for the metric the firm expects to move: pipeline, booked meetings or cost per sale, not “awareness”.
  3. Is any of the fee at risk? A guarantee or performance component, like the ones Chief Outsiders and Kalungi publish, shows the firm will share some risk.
  4. Have they worked at your size? Each firm above names the company size and sector it serves; check yours is on that list.
  5. How do you leave? Ask what you own at the end: the plan, the data, the accounts and the playbooks.

Who should pick a classic marketing consultancy instead of LeadsNow

A classic marketing consultancy beats LeadsNow when the problem is strategy, positioning or organisation design rather than turning demand into booked sales calls.

  • No proven offer yet: if you are still testing who buys and at what price, you need research and positioning first.
  • A brand or category problem: repositioning, naming or a new market entry is consultancy work.
  • Building a marketing team: hiring plans, org design and tool stacks are what fractional CMOs and consultancies do well.
  • Enterprise transformation: multi-country marketing operations fit a large firm such as Deloitte Digital.

LeadsNow fits after those questions are answered: when you have an offer that sells, leads or a database, and the gap is booked, showing sales calls. See how this works for firms like yours on our lead generation for consultants page, or how AI appointment setting books those calls.

Marketing consulting firms: frequently asked questions

These marketing consulting firms questions cover what the firms do, what they cost, and how they differ from agencies and fractional CMOs.

What do marketing consulting firms do?

Marketing consulting firms research a company’s market, diagnose why marketing is not producing revenue, and write a strategy and roadmap. Some, such as Kalungi and Chief Outsiders, also provide leaders or teams to carry it out.

How much do marketing consulting firms charge?

There is no public market-wide fee survey; firms price by hour, project or retainer. As benchmarks, the US Bureau of Labor Statistics reports a median wage of $101,860 for management analysts, often called management consultants, and $166,790 for marketing managers, both for May 2025.

Is a marketing consultant better than a marketing agency?

A consultant is better when you need a plan and have people to run it; an agency is better when you need campaigns run. If you need both, look for a firm that does both, or pair a consultant with an agency.

What is the difference between a marketing consulting firm and a fractional CMO?

A consulting firm delivers a project or plan; a fractional CMO is a senior leader who joins your team part-time and owns marketing results over months. Chief Outsiders and Kalungi both sell the fractional leadership model.

Can a marketing consulting firm be paid on results?

Some can. Kalungi’s FAQ says its retainer can include a pay-for-performance component, and LeadsNow is paid through a revenue share, a fee per appointment, or a mix of both.

The thesis behind everything we do

Why Pay-Per-Result is the only marketing pricing model that aligns the agency with you

Leads Now AI is a 100% Pay-Per-Result marketing agency. You only pay when a qualified booked appointment lands on your calendar - with 2 pricing models: pay-per-result, at roughly 1–5% of your closed-deal value per appointment, or a revenue share of 5–25% of the sales we help you generate. Both bill on outcomes. Not on clicks. Not on lead-form fills. Not on retainer months. Not on “strategy hours.” If the calendar stays empty, you owe zero. See full pricing →

1. Incentives align

The agency only succeeds when you succeed. We eat the cost of bad ad creative, bad lists and no-shows. You never pay for our learning curve.

2. Self-selecting shortlist

Only an agency confident in its delivery can operate this model. The pool of Pay-Per-Result agencies is tiny precisely because most agencies can’t survive on it. Pick from the agencies who can.

3. Cost cannot detach from revenue

Priced as a share of the revenue we generate, your acquisition cost stays sustainable across LTV bands. A $500-membership business and a $50,000-engagement business can both run the model profitably.

4. No retainer trap

The standard engagement carries no monthly retainer - nothing arrives on your invoice regardless of outcome. No 6 or 12-month lock-in, no clawback on appointments already delivered, cancel any time with 14 days notice. Early-stage businesses that need the sales systems built first are quoted scoped groundwork up front, never a standing fee.

5. De-risks the pilot

Test before commitment. A small scope-based setup fee covers hard build costs; everything after that is purely outcome-linked. There’s no “we’ll see how it performs after $30k of spend.”

6. Forces agency discipline

If nobody books, or none of your meetings show, we eat the cost. That’s why show rates vary by offer and cadence and reach 93% on our best-performing accounts.

The volume argument

A fully-ramped human SDR produces on the order of $200,000 a year. They work one conversation at a time, sleep, take leave, and cap out at a territory. Our agents work every lead in the list in parallel - responding in seconds, following up indefinitely without getting bored, and adding capacity without adding headcount.

At 100 qualified booked appointments a month against a $5,000 average deal value, that is $500,000 of booked pipeline every month - roughly what one SDR produces in two and a half years.

Read that precisely: booked pipeline means appointments multiplied by your average deal value. It is not closed revenue - closing is your side of the table, and your close rate decides what lands. The inputs above are a worked example; we size them to your actual deal economics before quoting. What we can evidence on our own numbers: 50,769+ appointments delivered since 2017, database reactivation converting 4.4–8.9% on dormant CRM lists, and show rates that vary by offer and reminder cadence - up to 93% on our best-performing accounts.

The proof: 50,769+ AI-booked sales appointments delivered since 2017 across coaches, consultants, RTOs, course creators, finance brokers and B2B service firms in Australia, USA, UK, Canada, NZ and Europe.
